254.64 -> change so for example I'm a keen cyclist
256.799 -> and I would say that cycling is embedded
259.53 -> in everything I do but learning to ride
261.69 -> a bike is is pretty hard right and you
263.43 -> need to be motivated when you first do
265.229 -> this to make sure you go through that
266.91 -> process of learning and that you stick

270.93 -> I was young my dad always had got home
272.97 -> from work and leaned his bike against
274.229 -> the wall I think I was three at the time
276.419 -> and I wanted to be able to do exactly
277.68 -> the same but I couldn't come up bike at
280.169 -> stabilizers so as crazy as it sounds
282.24 -> this was the single motivating factor
284.37 -> for me to want to learn to ride my bike
287.19 -> so you know this was the reason why I
289.8 -> was excited right this was my my

326.49 -> the wall anyway so my initial motivation

335.28 -> wanted to go places and do things going
338.19 -> visit and family I wanted to go you know

346.5 -> I'm utilizing that skill to do
348.57 -> additional things again I've got some
350.909 -> excitement and motivation in my case it
352.83 -> actually changed it wasn't still the
354.15 -> same motivation and that's an important
357 -> point it doesn't always have to be the
358.38 -> same motivation but you still need to
359.729 -> have some and that got me through that

371.729 -> would reach for a bike and I recycle

473.819 -> Chromebook so I was able to work at home

477.06 -> very lucky at Google because Google did
478.53 -> a great job of thinking about how we
481.5 -> needed to be enabled right how could we
483.36 -> be productive at home so we had a little

487.11 -> monitored and you know some keyboards
488.909 -> and stuff so that we can make sure that
490.169 -> we had the basics to enable us to be
492.449 -> productive when we were home and also in
495.389 -> parallel to that did a really good job

503.759 -> back so all of a sudden the Y was being

661.42 -> phases so excite instead of it just
664.51 -> being about personal excitement it's
666.31 -> about how do you drive that excitement
668.5 -> and the awareness across
672.07 -> the organization so you gotta think
673.9 -> about things like engaging stakeholders
675.61 -> building sponsorship creating a clear
678.13 -> vision of the reason for your project
680.11 -> why you're doing it the enable phase

849.11 -> Accounts Department working with numbers

857 -> may be writing sort of scripts to do the

863.51 -> less suitable for Chrome and they may
865.22 -> need a different migration path so you
866.72 -> could think about the way people work

871.43 -> they work as well as just their role so

875.78 -> sort of employee segmentation also how
879.05 -> are you gonna get the employee
879.98 -> commitment right so think about the

1022.54 -> day one when your users have got devices
1025.24 -> and you want to get them moving as soon
1026.5 -> as possible we've got a number of assets
1028.9 -> here that will actually help them so a

1034.45 -> them they can kind of understand how
1037.06 -> they can get up and running with their
1038.95 -> new device as soon as possible

1047.98 -> launch bar so you can just go through
1049.63 -> and sort of click click to bring it up
1051.81 -> we've got a Chromebook simulator which
1054.01 -> is a really nice way for people that are
1056.35 -> kind of you know roughly what they want
1058.36 -> to do but not quite sure how to do it
1059.77 -> they can kind of find nice simple ways
1062.17 -> of kind of like navigating to keyboard
1064.27 -> shortcuts for example or finding out how
1065.95 -> to change the background take a
1067.93 -> screenshot things like that so there's a
1069.52 -> nice interactive way where it shows you
1071.2 -> through simple animation
1072.55 -> how to perform certain tasks and then
1077.76 -> we've also got for the enable phase the
1081.13 -> tips and tricks guide as well so this is
1082.78 -> something where we've got a number of
1085.81 -> large library of specific tricks and
1088.9 -> tips that you can give to your users
1091.05 -> ideally we suggest you would do this
1093.34 -> sort of like I'm a proactive basis once
1095.8 -> they've got started with their with
1097.99 -> their Chromebooks you can actually start
1099.85 -> educating them and this keeps reminding
1101.74 -> them of new additional functionality
1105.96 -> extra things that they can learn as well
1108.01 -> so it keeps the learning going it helps
1109.69 -> them kind of go through from that enable
1111.88 -> phase through to the imbed phase so I
1116.05 -> use the expand phase right through to
1117.82 -> the imbed phase so tips and tricks
1119.26 -> typically can going to start from enable
1120.85 -> we can go through expand and they can
1122.47 -> just continue continue until things
1124.6 -> become embedded so I'm also from an
1126.46 -> expand perspective this is where we see
1129.06 -> creating networks of Chrome champions so
1133.96 -> people that are you know keen to adopt
1135.88 -> chrome and keen to spread the word and
1137.95 -> support people it makes a big difference
1140.11 -> right so once people are starting to use
1142.03 -> their devices if they've got people that
1143.8 -> are physically locally that can help the
1146.02 -> community then it's a really good way of
1148.18 -> it continues to drive the excitement and
1150.94 -> the awareness but it's also people that
1152.71 -> that you can utilize as kind of an
1154.84 -> extended support group to have
1157.75 -> additional knowledge and support people
1159.4 -> through that process so we've also got a
1161.5 -> number of templates here that help you
1163 -> manage that so it just helps set
1164.83 -> expectations that can be used as email
1166.45 -> templates to help manage that network of
1169.11 -> champions as well and then when it comes
1172.48 -> to the embed phase this kind of time to
1174.4 -> start thinking about feedback and
1176.53 -> optimization as well so it's a good time
1178.03 -> to look at sort of surveys of employees
1181.33 -> and look at your KPIs as well you've
1183.94 -> been measuring start talking about the
1186.25 -> successes you've had and thinking about
1187.84 -> what you're gonna do next so we've got a
1189.58 -> few templates here to help you do that
1190.93 -> too so I mentioned and start there was

1197.68 -> we can do to help so far we've talked

1220.629 -> and and you know we've learned the hard
1223.659 -> way on some of this as well what we can
1226.09 -> suggest those things that we've learnt
1227.98 -> as well so definitely think about things
1230.259 -> like providing Chromebooks to new
1232.749 -> starters by default right so if you give
1235.299 -> people an option well the the the don'ts
1238.72 -> here is don't just put Chromebooks on
1240.46 -> the catalog right without education if
1242.47 -> you give people an option to choose and
1244.299 -> they're not fully aware and educated and
1246.429 -> excited about something like Chrome then
1248.44 -> they'll probably just ah prefer what
1250.629 -> they know today so if you just put them
1253.029 -> on the catalog it's not necessarily
1254.47 -> going to work so you need to you know
1256.149 -> default them to Chrome when they're new
1257.409 -> or make sure you've got that awareness
1258.97 -> going as well
1259.809 -> another thing we learn as well as
1261.49 -> incentivize users to upgrade their
1264.039 -> devices and what we actually did was -
1266.11 -> we have a refresh program like like most
1269.83 -> companies do and but we gave users the
1272.379 -> option to take an out-of-band refresh or
1275.74 -> update to Chrome if they if they wished
1277.929 -> which meant they could get a sort of a
1279.1 -> new device without having to wait for
1280.659 -> their - a two or three-year refresh date
1282.82 -> so that was a good way to incentivize
1284.34 -> incentivize them along with that we did
1287.47 -> also give them the option to opt back as
1289.36 -> well right so people are taking a chance
1291.639 -> that you know they are deciding to go
1294.249 -> through this change process if they're
1296.769 -> willing to kind of inflict this change
1298.539 -> upon themselves then we give them the
1300.759 -> confidence that if they if it doesn't
1303.129 -> work for them that they could back out
1304.269 -> and go back to their old device as well
1308.039 -> also we've got a good solution with
1312.399 -> grab-and-go so we've got for every site
1315.19 -> we've got racks of Chromebooks where
